So I need some of these bad boys. I think the seal where the lower unit goes to the upper was leaking so only the upper went dry. Any of you experts know if the lower would have gotten damaged? Its funny because there is not a whole lot of metal anywhere. So whats the best place to get these gears and who sells a seal set for this. Also is there any tips anyone can give me for reassemble?

I had the exact same thing happen to me on my Grew 238, even have the same picture. The marina changed the gears and the drive has been fine every since. The fellow I sold the boat to is in our marina. It was an easy repair less than $900.00.
Just a not on the seal, I noticed a little oil around the boat when I was in my slip, not much and I thought it was from the exhaust. When I would get up on plane the oil would start to run out, when off plan the water would keep the oil in the drive. When you are on plane you can't see the oil leaking and because there was no reservoir on this drive there was no warning. When the gears finally went the boat just came off of plane and the temp gauge started to go up. For me it was 10:30 at night, called the marina owner at home and he came out and pulled us in. That seal is worth only a few dollars the gears $450.00 for the set.

or for around 1100 bucks u can get a complete lower and upper from sei with a 3 year warranty

I was referring to the actual outdrive ie... pre-Alpha, Alpha One, & so on.) I suspect that without this information, other more experienced posters here on CSR were somewhat reluctant to reply. I do not have the experience to know what year Merc introduced each model or which options were available on your boat. The site I linked is extremely valuable to me so I wanted to pass it along.

This is another page, with the upper rebuild kits, and a quote from the same site I listed above. As you will see you will need to determine your gear ratio among other things.

These upper rebuild kits come from GLM Marine.
They includes all of the necessary gears, bearings, shims and seals to rebuild the upper gear housing on all #1 Pre-Alpha, Alpha One and Generation II drives but we will need to know the size of your engine and year of your drive so we can send you the correct seals, gears and bearings.
 
Im on my 4th set now. I think we've got it figured out. My first two were just bad luck. Not 100% sure on the third set but this new set should be my last. Went with a new mechanic this time lol.
 
Yeah I guess its called a prealpha. I am really looking for something under 500 but having trouble. I'm a DIYer so spending as little as possible is key.

This is what I did last year.

Same scenario, fried the upper when gear lube got out between the halves. I bought the entire upper and lower from SEI and then sold my lower on craigslist and re-couped $250. You could buy just the upper from SEI and bolt onto your existing lower. I didnt do this because the upper and lower are connected, its entirely possible the metal shavings worked their way into the lower unit. Make sure you flush the lower out really good if you end up reusing.

Hey thanks it looks like that company has the upper kit for $324. I think this is the best deal considering even if I fount a set for 150 with all the seals and bearing it would add up to at least that.
 
No doubt the lower is loaded with fragments.Your best bang for the buck has been suggested...a complete outdrive from SEI.Just a tip when ever a upper lets go ,turn the drive upside down and drain the drive from the vent hole,this keeps most of the debris from getting to the lower gear set.
