On the front of your lower unit is a "V" looking notch just. This is where the water goes into the unit to run up to your speedometer to give you your speed.Take a piece of wire and clear the hole. On the Potomac we are constantly getting hydrilla clogged in that hole. Clear it out and your speedo should work again.
