I replaced all my bellows, water hose and trim sensors....I seem to still be leaking somewhere! I can't see where or how.... are there any tricks to finding small leaks or anything else I should check? I made sure the boat was drained and after about an hour in the water I drained about a gallon of water after I pulled it. Not a big leak but I want to know where the water is coming from. Thanks for any tips!

Did some inspecting and found my speedo mounting hardware loose and holes saturated with water. Sides of the holes seem solid and don't go all the way through. I'm guessing this isn't helping. Suggestions on replacing speedo and sealing and or moving holes would be awesome.

Ahh I really hope I'm wrong but I'm guessing you have a wooden transom and that you might have a case of transom rot around the speedo fitting. If I'm right, there are a number of ways to deal with it especially if it hasn't progressed too far but I'll let others who are more experienced in boat building talk about that. You will want to check the drain plug hole/s as well in case they are about to suffer the same fate.

Yeah.... I poked around the holes with a small screwdriver and a small drill bit to get some loose stuff out. The sides of the holes seem pretty solid however when I probe one hole some water came out another. So I believe there is some rot but don't think it's too extensive. I hope to hear some possible options from anyone with experience fixing such things. Many thanks!

Any ideas? I'm thinking of a few possibilities.

1) Seal holes off and shift speedo over.
2) Drill holes out bigger fill them in and then reinstall same position.
3) Seal all holes and switch to Gps only ( I don't currently have one but would be a good excuse to get one....any recommendations?)

The existing speedo is broke and a section of the tube is missing on transom. I plan on replacing whole unit if I choose to stay with standard speedo. I guess it would be nice to have a working gauge on the dash. I'm also going to inspect the drain plug hardware and transducer attachments as well. I really appreciate any input.... Thanks.

I'm surprised no one else has chimed in yet. Anyway, whichever of the three options you choose, you will need to ensure there is no rot in the transom. Remove the drain plug and transducer as you intend to do and dig around to ensure the wood is good. You may want to drill some more holes around the speedo area as well to see if any water drains out or if you find any soft wood.

If all is good (although the water coming out of one of the scew holes doesnt sound too good) then I would go with option 3.

If you do find rot then here's a link that might help. It pretty well describes the process. Ignore that it is pushing a particular product.

As I said before I hope there is no rot.
