Re installimg outdrive

I had a similar issue the first time I replaced a gimble bearing.

Did you use a combo alignment and bearing driver like in this picture.

It would bot fully seat the gimble because the hole for the adapter was 1/2” to far out. You can see my old hole.

The face must be 8 5/8” from the end or a little LESS to fully seat the bearimg.

After I redrilled the tool and got the bearing fully seated I has your issue.

While trying to drive the bearing in the fatter section had hit the end of the engine coupling burring the spline ends slightly and the drive would not go in.

I had to take a small square file and tape it to a rod. Then reach thru the gimble bearing and clean each spline to remove the burrs.

Ya gotta wonder….if the friend helping him is a certified Merc Tech, why doesn’t he know all of the this stuff. Gimbal bearing fully seated, must be in forward gear, hold prop while inserting, move prop to line up splines, etc. Removal and replacement of an Alpha drive may be the easiest drive to do. I did my first one in 1985 by myself. I think I want to know where the Certified neighbor/friend works….might be a place to avoid.

Yes why it makes me suspicious of the tool used. Maybe the B3 have that extra 1/2” to play with.
I’ve done a lot of drives with no issues.
This drove me crazy for two weeks until I used an old drive shaft by itself and realized it would not go into the coupling.
First time I had used this particular tool.
 
The bearing not seated fully isn't the problem, there's no step on the shaft that would stop it from going further in

Does it sound like metal on metal when it stops short?

That looks too far out for the shift assembly to be the issue. Like mentioned above, give the splines a good look for any burrs or damage from the bearing install.

Also, before installing the bearing, did you slide it over the shaft and verify that it was made to the correct diameter?

What is with the angle of that gimbal ring? The drive should be installed perpendicular to it. Raise the rear of the hull if you have to for clearance instead of dropping the trailer hitch on the ground. The installation alignment looks to be working against you in this photo.
 
Yes I slipped the bearing on and triple checked part number
 
The bearing is too small to go over the shaft
 
Has anyone ever seen a gimble bearing that won't fit onto the shaft , tech with 40 years installing out drives thinks that's what the problem is looking at the input shaft
 
I totally agree but you can see witness marks on the in put shaft it won't go past the bearing
 
I did slip it on to the seals because it would have gotten stuck it got tight. The old one will slip on all the way
 
Then you said you tried with no o-rings and still a no go.

What did the guy say about bringing it to work with him?
 
Pulling out old bearing and going from there. His partner at work has been doing this for 40 years and said it has to be bearing
 
The pic you posted appears to have issues with the gimbal ring alignment. Kind of looks like the steering pins are not installed correctly in it? The alignment bar does not care how high or low the bell housing is for installation but the drive surely does. Do you have a pic from further back?
 
If your going to pull the bearing this would be the time to touch up coupler spline
 
We have turned the wheel to the left to the right we've tried everything and the only thing he could come up with was that the bearing is not sliding over the shaft

The boat ran excellent it's sounded good and had a little squeak at startup but I did not know the origin of the water pump the last I knew it was replaced in 2017 is the last record I have of it so my neighbor offered to replace it for me that's how all of this started the boat ran great and there was a little squeal and then when we took the drive off we found the gimbal bearing was hard to turn and kind of notchy
